The challenge

AutoForge Robotics needed to produce 25,000 units of their next-gen smart motor controller, combining a complex 6-layer PCBA with die-cast aluminum enclosure, CNC heatsink, injection-molded cable glands, and full cable harness assembly. Their previous supplier managed PCB and enclosure separately, causing 3-week integration delays and an 8% assembly defect rate that threatened their production schedule.

Our solution

Illuminious managed the complete box build under one roof — PCBA fabrication and SMT assembly in Shenzhen, die-cast aluminum enclosure production, CNC-machined heatsink manufacturing, injection-molded cable glands, cable harness assembly, firmware flash and functional testing, and final packaging — coordinated through weekly NPI reviews with the San Francisco-based US project manager.

The Challenge: AutoForge Robotics, a German-US industrial automation company building smart motor controllers for factory robotics, faced a critical manufacturing bottleneck. Their next-generation motor controller required integrating a 6-layer PCBA — featuring an ARM Cortex-M7 processor and power stage — with a custom die-cast aluminum enclosure, CNC-machined heatsink with ±0.01mm tolerance, injection-molded cable glands with overmolded silicone seals, and a complete cable harness assembly. Their previous supplier handled PCB fabrication and mechanical enclosure through separate facilities, resulting in 3-week integration delays between electronics and mechanical teams, an 8% assembly defect rate from misaligned interfaces, and an unsustainable production cadence for a 25,000-unit order.

The Solution

Illuminious consolidated the entire box build assembly under a single integrated manufacturing workflow, eliminating handoff delays and unifying quality control across every production step. Key elements include:

  • PCBA Fabrication & SMT Assembly: 6-layer board manufactured and populated across 8 SMT lines in Shenzhen, built to IPC Class 3 standards with 3D AOI and X-ray inspection for BGA and power stage verification
  • Die-Cast Aluminum Enclosure: ADC12 aluminum alloy enclosures produced on a 500T die-cast press with integrated thermal management features and precision-machined mounting interfaces
  • CNC-Machined Heatsink: Custom heatsinks machined to ±0.01mm tolerance, optimized for thermal dissipation across the ARM Cortex-M7 and power transistor stage
  • Injection-Molded Cable Glands: PA66 nylon cable glands with overmolded silicone seals for IP67-rated cable entry points
  • Cable Harness Assembly: Complete wire harness fabrication with custom connector crimping, labeling, and continuity testing
  • Firmware Flash & FCT: Automated firmware programming and full functional circuit testing on every unit before final packaging
  • US-Based Program Management: Dedicated San Francisco project manager coordinating weekly NPI reviews, engineering change orders, and production scheduling

Project Overview

AutoForge Robotics designs and manufactures smart motor controllers used in factory automation systems across automotive, packaging, and material handling industries. Their next-generation controller represented a significant step up in complexity — integrating high-power motor drive electronics with precision thermal management and industrial-grade environmental sealing. The challenge was not just manufacturing each component to specification, but ensuring that every PCBA fit perfectly into its enclosure, every cable harness mated cleanly with board-mounted connectors, and every assembled unit passed functional testing without rework.

1. Design for Manufacturing Review (Weeks 1-2)

Illuminious engineers conducted a comprehensive DFM review of AutoForge's motor controller design, analyzing PCBA layout for SMT manufacturability, enclosure design for die-casting feasibility, and thermal interface alignment between the PCB power stage and CNC heatsink. The team identified 7 design optimizations — including adjusted component placement for better reflow profiles and modified enclosure wall thickness for improved die-fill — that reduced potential assembly issues by an estimated 60%. Key achievement: Zero design-related engineering change orders during production.

2. Integrated NPI and First Article (Weeks 3-6)

With DFM complete, Illuminious launched parallel NPI tracks: PCBA prototyping on the Shenzhen SMT lines while tooling fabrication began for the die-cast enclosure and injection-molded cable glands simultaneously. The CNC heatsink prototype was machined from billet aluminum to validate thermal performance before committing to production tooling. First article inspection confirmed all critical dimensions within specification — PCBA fit tested against enclosure, cable harness connector alignment verified against board-mounted headers, and thermal interface validated under full load conditions. Key achievement: First article approval on all components in a single iteration.

3. Production Ramp and Steady-State Manufacturing (Weeks 7-26)

Production ramped from 500 units per batch to a steady 4,000-unit monthly cadence across the integrated manufacturing line. Each batch followed a synchronized workflow: PCBA fabrication → SMT assembly and 3D AOI + X-ray inspection → enclosure die-casting and machining → cable harness fabrication → final box build assembly → firmware flash and FCT → packaging and QC release. The San Francisco-based US project manager conducted weekly NPI reviews with AutoForge's engineering team, providing real-time production dashboards and proactive yield management. Key achievement: 25,000 units delivered on schedule with 99.4% first-pass yield.

"Moving our box build to Illuminious was the single best supply chain decision we made during this product launch. Having PCBA, enclosure, cable harness, and final assembly under one roof eliminated the integration nightmare we'd been fighting for two years. The 40% cycle time reduction wasn't just a number — it meant we hit our customer delivery windows and kept our reputation intact. Their US-based PM was an extension of our team."
