The challenge

SkyVex Robotics, a Series A-funded autonomous drone startup, had a working prototype but faced a fragmented supply chain across four separate vendors—causing 12-week lead times, a 6% field defect rate, and mounting quality issues that threatened their 50K-unit production target.

Our solution

Illuminious consolidated SkyVex's entire production under a single NPI program, integrating die-cast aluminum airframes on 1500T presses, CNC-machined motor mounts to ±0.01mm tolerance, flex-rigid PCBA for gimbal control, cable harness assembly, firmware flashing, functional circuit testing, and complete box build—all under one roof.

The Challenge: SkyVex Robotics had proven their autonomous inspection drone concept with a hand-built prototype that impressed investors and landed a Series A round. But scaling from 5 prototype units to 50,000 production units exposed the cracks in their supply chain. Four separate vendors—a CNC machine shop in Ohio, a die caster in Michigan, a PCBA house in Shenzhen, and an assembly contractor in Texas—meant no single partner owned the quality outcome. Parts arrived misaligned. Tolerances drifted between vendors. The 6% field defect rate was eating into margins and, worse, eroding customer trust before the product had even launched.

The Solution

Illuminious proposed a fundamentally different approach: consolidate every manufacturing step under one NPI engineering program with unified quality ownership. Key elements include:

  • Die-Cast Aluminum Airframe: A380 aluminum alloy on a 1500-ton press, producing lightweight yet rigid drone bodies with integrated mounting features—eliminating secondary bracket fabrication. See our die casting capabilities.
  • CNC-Machined Motor Mounts: 6061-T6 aluminum motor mounts machined to ±0.01mm positional tolerance, ensuring vibration-free operation at sustained 12,000 RPM. Learn more about our CNC machining services.
  • Flex-Rigid PCBA: Multi-layer flex-rigid boards for gimbal control electronics, designed to withstand continuous flex cycles in the drone's rotating camera assembly. Explore our flex PCB solutions and PCBA capabilities.
  • Cable Harness & Box Build: Custom cable harnesses, firmware flashing, functional circuit testing, and complete box build assembly with final QA inspection.
42%
BOM Cost Reduction

Consolidated supply chain eliminated vendor markup and reduced logistics overhead across metal fabrication and electronics assembly.

8 Weeks
NPI Timeline

Full new product introduction completed in 8 weeks versus the previous 12-week multi-vendor approach—a 33% acceleration.

0.4%
Field Defect Rate

Defect rate dropped from 6% through integrated quality control, in-line AOI, and unified testing across all stages.

Units Delivered On Schedule

Full production volume delivered on time with consistent quality, enabling SkyVex to meet launch commitments.

1. Design for Manufacturing Review (Weeks 1-2)

Illuminious engineers conducted a comprehensive DFM review of SkyVex's prototype designs. The die-cast airframe was redesigned to integrate mounting bosses directly into the casting, eliminating 14 separate CNC-milled brackets. The flex-rigid PCBA layout was optimized for panelization efficiency, reducing material waste by 18%. Critical outcome: 23 parts eliminated from the BOM before production began.

2. Tooling, Prototyping & Validation (Weeks 3-5)

Die-cast tooling was cut in parallel with CNC fixture preparation. First-article inspection confirmed airframe dimensional accuracy within ±0.05mm. PCBA prototypes underwent thermal cycling (-20°C to +65°C), vibration testing, and 500-hour accelerated life testing. Critical outcome: all first articles passed inspection on the first submission.

3. Production Ramp & Box Build (Weeks 6-8)

With validated processes in hand, production ramped from 500 to 5,000 units per week. Each unit went through automated optical inspection, ICT, functional testing, firmware flashing, and a 20-minute burn-in cycle. Final box build included gimbal calibration, propeller balancing, and a complete system check. Critical outcome: 50,000 units shipped on schedule with 0.4% field defect rate.

"We went from managing four vendors who blamed each other for quality issues to having one team that owned the entire outcome. Illuminious didn't just manufacture our drone—they redesigned it for manufacturability and caught problems our own engineering team missed. The 42% cost savings was impressive, but the real value was shipping 50,000 units on time with a defect rate our customers never complain about."

Key Success Factors

Supply Chain Consolidation

Single-source accountability: Moving from 4 vendors to 1 eliminated inter-vendor quality gaps, reduced logistics complexity, and created clear ownership of the final product quality.

Integrated DFM

Design for manufacturing excellence: Early DFM review eliminated 23 parts from the BOM, reducing both cost and failure points before tooling investment began.

Multi-Process Expertise

Die casting + CNC + PCBA under one roof: Having metal fabrication and electronics manufacturing managed by one engineering team ensured seamless integration between mechanical and electronic subsystems.

Quality Systems

End-to-end quality ownership: Unified testing protocols from incoming material inspection through final box build ensured consistent 0.4% defect rates across the entire 50K-unit run.
